Roof Repair vs. Replacement: How to Decide

A repair costs less today. A replacement can cost less over time. Which one makes sense depends on the condition of the whole roof, not just the spot that's leaking.

When a repair usually makes sense

• The damage is limited to one area, like a few shingles lost in a wind storm
• The leak traces back to flashing, a vent boot, or another single penetration
• The rest of the roof is in good shape with plenty of life left
• Matching shingles are still available, or a small color difference doesn't bother you

When replacement is worth pricing out

• The roof is near the end of its expected life
• Wear shows up across the whole roof, not just one section
• You've had repeat leaks in different places
• The decking underneath is soft or damaged
• You're planning solar and the roof won't outlast the panels

Check how many layers are on the roof

Some older homes have a second layer of shingles installed over the first. Building codes limit how many layers are allowed, and a second layer can hide problems in the decking. If your roof already has two layers, a replacement generally means tearing both off. Ask your roofer to confirm what's up there.

Think about the next 10 years

If a repair buys you a few years and you plan to sell soon, it may be the right call. If you plan to stay, add up the cost of likely repairs over the next several years and compare that against a replacement estimate. Neither answer is right for every home.

What to ask for in an estimate

• What was found, with photos
• Whether the recommendation is repair or replacement, and why
• The scope of work, materials, and how decking damage will be handled if found
• Warranty terms for both the materials and the workmanship
• Timeline and payment schedule

Getting a second estimate is normal, especially on a bigger project. Compare the scope line by line, not just the total.
